Event format
A city or country-wide event. Registration is open to everyone, partners set the tracks, teams form on site.
An open hackathon fills up with people who do not know you. Three things carry it: an event page that answers the obvious questions, an honest prize announcement, and the ability to feed and seat everyone who actually turned up.
Turnout is lower than registration, always. Order catering and print badges against confirmed attendance, and agree with the caterer how late the count can still move.
Teams form on site. Put twenty minutes for it into the opening, or a third of the room spends the first evening looking for people instead of building.
Partners set the tracks. Their problems have to be written two weeks out, otherwise the announcement goes out with nothing in it.
The venue works at night. Access after hours, security and cleaning are separate lines in the contract, not one.
